Embedded AI is Open Future Forum's stricter maturity category: AI whose removal would change the organization's cost structure or hiring plan. In the October 2026 sample, 13 percent of respondents meet that test (12 of 91), while 46 percent report AI deployed in production and 59 percent report deployed or embedded AI combined.

The four-stage model runs from exploring to piloting to deployed in production to embedded, and the embedded threshold is intentionally demanding: it asks for structural dependence, not enthusiasm, experimentation, or the existence of a live production system. The 33-point gap between the deployed and embedded shares is a cross-sectional difference between categories at one point in time, not a conversion rate or a failure rate.

What this does not prove: this is a cross-sectional snapshot, not a transition rate. The gap between deployed and embedded does not mean a third of deployments fail to become embedded, and the data does not show how any individual organization moved between stages or how long that would take.
